Commercials & Delivery Plan · September 2026

What it costs, how we build it,
and how you know you'll get what you signed off.

Thank you for Thursday's session. This page follows on from the board presentation: the process for the website, the dashboards and the search programme, and the investment for each. Because some of the detail (your Shopify back end, store data and the ecommerce set-up) is still unknown, prices are shown as starting from. Discovery turns the website into a fixed quote before any build starts.

One-off, starting from
USD 40,500
Discovery, website design & build, all three dashboards
Monthly, once all live
USD 6,350
SEO/GEO programme and both care plans
Pays back at about

01 · The website

Four stages. Nothing moves on until you sign it off.

Same Shopify platform, same brand. Each stage ends with a sign-off, so the next stage builds only on decisions you've already approved.

Stage 1

Discovery

4 weeks · Oct to Nov 2026

We learn how the business really runs before drawing anything.

Sign-off: the Blueprintand a fixed build quote
Stage 2

Wireframes

3 weeks · Nov to Dec 2026

Structure and journeys in grey boxes, then a clickable prototype of the key pages, tested with Gerald and three licensees.

Sign-off: page structurebefore any visual design
Stage 3

Design

4 weeks · Jan 2027

A component library in Figma, then full designs for every template on mobile and desktop. Two rounds of changes included.

Sign-off: design freezethis is what gets built
Stage 4

Development

8 weeks · Feb to Apr 2027

Built from the approved components on staging, content and redirects migrated, tested, then launched with 30 days of hypercare.

Sign-off: launchafter your side-by-side check
Stage 1 in detail

What discovery looks at

  • Your Shopify back end: how the 94 stores, locations, products, collections and apps are set up today, and where store data (hours, services, phone numbers) actually lives
  • How stores work: how licensees update their details, how leads and bookings reach a store, and what head office controls centrally
  • Tyre search: Vehicle Logic set-up, rego lookup, costs, and whether to keep or replace it
  • Ecommerce readiness: stock by store, pricing policy, click and collect with fitting, payments and order routing
  • Rankings baseline: every current URL and ranking recorded, so the redirect plan protects them
  • Tracking: calls, forms and bookings measured per store, so the dashboards run on real numbers
What you get

The Blueprint

  • Sitemap and user journeys: find a store, find a tyre, book a fitting
  • Content model for 94 store pages and the service hubs
  • Integration map: Shopify, Vehicle Logic, Google profiles, tracking
  • Ecommerce roadmap for the Q2/Q3 2027 trial
  • Redirect and rankings protection plan
  • A fixed price and timeline for design and build. The "starting from" becomes a firm number.

The Blueprint is yours to keep, whoever builds the site.

Our delivery promise

What we design is what we deliver.

The most common failure in website projects is a beautiful design that turns into something different once it's built. Here is how we stop that happening.

  1. Designed inside real limitsEvery component is checked against what Shopify, your apps and Vehicle Logic can actually do before you see it. No design you'll never get.
  2. One shared component libraryDesigners and developers work from the same Figma library, so the build is assembled from approved parts, not reinterpreted.
  3. Clickable before it's codedYou click through the key journeys on your phone at wireframe stage, so surprises happen when they're cheap to fix.
  4. Design freeze at sign-offAfter sign-off, any change goes through change control: you see the cost and the time impact in writing before we do the work.
  5. Side-by-side check before launchEvery template on staging is compared with the signed-off design on mobile and desktop. You approve the match, not just the site.
  6. If we can't match it, we fix itIf a signed-off element can't be delivered as designed, we fix it at our cost. That's on us, not you.
02 · Ecommerce enablement

Switching on ecommerce, when you're ready.

The new site is built ecommerce-ready from day one. When the trial is ready to go in Q2/Q3 2027, this phase turns it on. Discovery defines the exact scope.

Buy

  • Cart and checkout
  • Payments set-up
  • Pricing and promotions rules
  • Tyre plus fitting bundles

Fulfil

  • Stock by store location
  • Click and collect with a fitting time
  • Orders routed to the right store
  • Customer and store notifications

Measure

  • Online sales tracked per store
  • Revenue added to the board dashboard
  • Trial scorecard agreed up front
  • Go or no-go review after the trial
03 · SEO & GEO growth programme

Every store findable, on Google and in AI answers.

A monthly programme across all stores, starting in October so results build while the new site is being designed. The work lands on the new site on day one.

Every month

What we do

  • Technical fixes and structured data across the site
  • Store pages and service hubs written and improved
  • Google Business Profiles managed across the network
  • Review response support and monitoring
  • AI search tracking in ChatGPT, Gemini, Perplexity and Google AI Overviews
  • Authority building and digital PR
How we work

Our monthly rhythm

  • Plan: agree the month's work from the roadmap
  • Produce: the team delivers, progress visible on the dashboard
  • Review: monthly call through results and findings
  • Iterate: your input shapes next month's plan
  • Quarterly review timed to your store-growth milestones
What we're measured on

12-month targets

  • Organic visits 17,222 to 45,000 a month
  • Keywords ranked 1,524 to 6,000+
  • Featured in 6 of 10 tracked AI buyer questions
  • 100% of Google profiles optimised
  • 70%+ of reviews answered within 48 hours

Paid media: optional

We can also run Google and Microsoft Ads for every store, on the same landing pages and tracking, with no markup on media. We'd audit your current accounts first, then quote separately.

04 · Data & dashboards

Three dashboards. One platform. One fee.

The Traction platform you saw on Thursday, connected to your real data and bundled as one build.

For the board

Board dashboard

Tyres from digital against plan, progress to 1,000,000, every channel side by side, and the decisions and risks for the month.

For Gerald

Licensee manager portal

Network scores and coaching, the weekly shortlist, the one-minute recruitment scan with its branded report, and the education library.

For every licensee

Store portal

Their own score, top actions ranked by tyres, certification progress, reviews to answer and local search results. No other store named.

Included in the build

  • Live connections: Google Places, Business Profiles, Search Console, GA4
  • Local rank tracking and AI search visibility checks
  • Nightly snapshots so trends are stored, not recalculated
  • Secure logins by role: head office, Gerald, each licensee
  • Scoring and certification rules you can adjust

Year one, at starting pricesUSD 50,000 one-off (incl. ecommerce) + monthly fees as each stream goes liveabout USD 120,000

Year one runs Oct 2026 to Sep 2027: USD 50,000 one-off, 12 months of SEO/GEO (USD 57,600), 10 months of Dashboard Care (USD 7,500) and 6 months of Website Care (USD 4,800), for USD 119,900. About A$182,000 at 1.52, which pays back at roughly 910 extra tyres at A$200.

Not a menu

We've priced each stream separately so you can see where the money goes, but they're designed to work as one system. The website creates the data, the dashboards prove what search is delivering, and search brings customers to the website. The business case you saw on Thursday assumes all of them working together. Taking one out makes the others work harder for less.

"Saigon Digital transformed how Ski.com shows up online. Beyond rebuilding our platform, they helped us rethink our entire search and AI visibility strategy. We saw a significant uplift in organic traffic, our content started appearing in AI-generated travel recommendations, and the quality of inbound leads improved dramatically. They understand where digital discovery is heading and how to turn visibility into real commercial results."
